Three individual operators—each with distinct service offerings—were seeking to transition from gig work and informal client jobs to legitimate business ownership. None had previous experience running a company, and each lacked the structure, systems, and guidance required to establish sustainable operations, secure recurring revenue, and meet basic legal and financial compliance standards. They needed more than advice—they needed hands-on operational build outs and immediate access to paying clients.
Over a 6-month engagement, Jeff acted as a full-cycle incubator for each operator’s business. He built custom turnkey business frameworks, including:
Business Formation & Structure:
Guided LLC formation, naming, and brand positioning; registered all legal entities and created contractor agreements as needed.
Revenue Engine Development:
Connected operators to their first paying clients through strategic partnerships and local marketing playbooks. Created basic funnels to drive repeat business and referrals.
SOP Creation & Systems Implementation:
Designed day-to-day operating procedures (from scheduling to invoicing), along with communication scripts, quoting structures, and upsell tactics.
Financial Management Coaching:
Introduced basic P&L tracking, budgeting, and cashflow systems using simple but scalable tools. Coached each operator on sustainable reinvestment strategies.
Performance Accountability:
Held weekly performance reviews and provided real-time decision support for pricing, customer issues, and growth decisions.
Each business was treated as a micro portco, with Jeff serving as fractional COO and growth advisor.
All three operators exceeded $100,000 in gross revenue within 12 months—two of them within 9 months. Each has remained in business beyond the engagement period, with one preparing to hire a second employee.
This outcome demonstrates a repeatable system for launching lean, high-retention local service businesses, and a proof-of-concept for scaling the incubator model across additional operators. The framework is now being refined for use in future accelerator-style programs or embedded within small-cap roll-up strategies.
